The five stages of AI in a business - which one is your shop at?

If you run a business and you have ever felt that everyone else has already "figured out AI" while you are still not sure what it is for, this article is the one to read first. The confusion is not your fault. It comes from a single, fixable problem: almost every piece of AI advice you see is written for a business several steps ahead of where most businesses actually are.

So before any tools, prompts, or products, here is the whole picture - five stages, from the bottom of the ladder to the top. Read it once and you will be able to place your own business on it in about a minute.

Why a ladder, and not a leap#

We call the framework NGAZI - Swahili for a ladder or a flight of stairs - because that is honestly how it works. You do not jump from a paper notebook to an AI that predicts your slow months. You climb, one rung at a time, and each rung earns the next.

This matters for a practical reason. If you try to skip straight to the impressive stuff - an AI that runs your operations - on top of a business that is not yet written down, you get an expensive failure and a story about how "AI does not work for businesses like mine." It was never the AI. It was the missing rungs beneath it.

The gap that will matter is not between businesses with AI and businesses without it. It is between the ones who climbed in order and the ones who tried to leap.

Stage 0 - Nothing is written down yet#

At the bottom rung, almost nothing about the business exists in a form a computer can read. Sales live in an exercise book or the cash drawer, stock is counted by eye, and the true record of what happened is in your head and a hundred WhatsApp threads.

This is not a failure. Plenty of good businesses run exactly like this. But be honest about what it means: at stage 0, AI has nothing to work with. You cannot search, summarise, or add up data that does not exist digitally.

The work here is not AI at all - it is starting to capture the basics: what sold, what is in stock, who your customers are. That single step turns the lights on for everything above it.

Stage 1 - AI as a fast new assistant#

The first real rung. You use a general AI assistant the way you would brief a capable new hire: draft this reply, summarise this long message, give me ten ideas, tidy up these rough notes.

Nothing is connected to your systems yet, and that is exactly right. The value is immediate, the cost is small - around USD 20 a month - and the risk is low, because you read and approve everything before it leaves your hands. It drafts; you sign.

This is where nearly every business should start, and where the fastest wins are. It also builds the one skill everything above depends on: briefing clearly and judging the result.

Stage 2 - AI on your own documents#

Now the assistant stops answering from general knowledge and starts answering from yours - your price lists, policies, product sheets, past records. Ask "what is our refund policy on opened items?" and get the exact answer, drawn from your actual document, not a guess.

This is the first stage that needs genuine engineering discipline, because the failure mode is quiet: an assistant that sounds right while quoting a document it never really read. Done well, it becomes a search engine for everything your business knows.

Stage 3 - AI inside the workflow#

Here AI stops advising and starts acting: replying to a customer on WhatsApp, routing an enquiry to the right person, booking an appointment, updating a record - inside the process, not in a separate chat window.

The stakes rise, because a mistake is now visible to customers and touches real records. So this stage is defined less by cleverness and more by guardrails: clear limits, a clean hand-off to a human, and knowing exactly when the AI should stop and ask.

Stage 4 - AI on your accumulated history#

The top of the ladder. AI reasons over years of your business - every sale, message, and stock movement - to surface patterns a person would never spot: which customers are quietly slipping away, which products sell together, where money leaks.

Very few businesses are here, and that is fine. Stage 4 is a destination, not a starting point. It is only possible because every rung below it has been climbed

  • the history is captured, trustworthy, grounded, and flowing through live workflows.

Now place yourself honestly#

Read those five again and one will feel like home. The trick is to be honest, because the temptation is always to place yourself a rung or two higher than you are.

  • Is your business barely written down digitally? Stage 0.
  • Do you use a chat assistant now and then, but nothing is connected? Stage 1.
  • Can you ask questions of your own files and get grounded answers? Stage 2.
  • Does AI actually handle tasks inside a live process? Stage 3.
  • Does it reason across your whole history to guide decisions? Stage 4.

Why most advice does not fit you#

Look again at where the loud advice online is aimed. "Build an AI agent." "Let AI run your operations." "Predictive analytics for your business." All of that is stage 3 and stage 4 talk - written for companies that already climbed the first three rungs years ago.

If you are at stage 0 or 1, that advice is not wrong, it is just not for you yet. Following it now is like being handed the keys to a lorry before you have learned to drive. The honest first move is almost always smaller, cheaper, and closer to the ground than the internet suggests.
